If this is old news would you please bear over with me.
I was working on finding the reason why I could not play a certain mod and stumbled over this:
If you look at the richard (or saladin for that matter) file in the Jaffa folder on notepad, you will see that there is a stat called "GeneralRank::#" where # is a number. This is the number of stars this man has, even if he is only a unitcommander in this battle. Try and set one to 2-3 if there is not one already.
Then go and start the battle and bring up the F1 screen, then you will see that one unit has better stats than the others of that type. If it was 2-3 it will have 1 better in attack, the same it would show in Shogun if the general was Rank 2-3 and thus gave +1 to honour.
So Rank of your commanders are maybe not vital but certainly important, as you can't see this by the number of extra flags the unit carries.
