wouldnt always have to be part of a tight organisation, maybe serve in a warlords army......or lead a barbarian warband, roam over the border to raid, the more successfull you are the more units you attract to you. Lots if things can be done. perhaps be in a guild that runs an empire, they give you command of an army and send you to punish those heathens on the border.
