    Default Adding shields to units

Do I need any special software to add shields to previously unshielded units? I'm thinking of the Samnite/Mirmillo gladiators here, and possibly centurions.

You would need 3D Studio Max to edit the unit model. Its some pretty costly software but they have a 30 day free trial. If you want to buy then its best to find someone who has it but doesnt want it anymore or check on ebay or something. I think a new copy of the latest version runs about $3500.

Further to this problem, I've downloaded a trial version of 3D Studio Max, but I don't know where to start with it. I had a look at a couple of tutorials but it all seems hellishly complicated. What's the most straightforward way to add a shield to a unit?

There is a tutorial precisely for that in the scriptorium, if I recall correctly, along with a few others that might be helpful.
Visiting other Total War- themed forus might turn up useful information as well, try to check the Tool and Tutorial sections of TWCenter and SCC, additionally to the Scriptorium.
