For the splash screen, I think you should be modding splash.tga no _m2_borders.tga

errrrrm. I did everything you said and you forgot to say (splash) but my game crashes when I use my new custom splash. does it matter if you save it as 16, 24 or 32 pixels? should I uncheck compress?

You need to use 24bpp (or 32bpp if you have an image with an alpha layer) and no compression.
