    The generals portraits are in
    data/ui/culture/portraits/portraits and cards folders
(you need to unpack .pak files to see the RTW ones - and put altered ones on above file path to get them in game)
You need to look at existing ones and make yours same size and file type (tga with alpha channel). Each general has a young, old, and dead version in both cards and portraits folders - all files for same general have same file name, eg. 002.tga - and file names must follow existing pattern i.e. sequential numbers starting at 000.tga

Unless you are using the Alexander game you can't assign a specific portrait to a specific general. However the game always seems to follow the same order in assigning pictures to the generals that start in descr_strat - so if you can work out which portrait number your general uses at the moment you can over write all 6 of those files with your new portraits for him. That does mean that portrait might still recur randomly for another general as well though.
Not used mods before? Looking for something small and fun?!
